Charles: the traffic figure is a modelled estimate for the whole franchise domain, not his store. Say so before he does. Then ask the 40 employees question and let the silence work. The honest answer is usually a spreadsheet, an email chain or a paper form.

Charles: this section is the call. Mock-ups per week x minutes each x his loaded rate, multiplied out loud with him, per year, is his own number and not ours. Then the share that never became an order. Say plainly that recovered hours are capacity, not cash, and ask what he would put those hours on instead. Charles: the repeat-client count is the size of the opportunity: every one of them is a store he could hand over once and stop re-quoting. The "own online store" question tells you whether he has already lost that ask to someone else. Let him say it.

Charles: "what have you tried" tells you why it never got fixed: no time, head office said no, nobody to run it. That is the objection you will hear in meeting two, so hear it now. Slow months x the gap is his number for the cost of an uneven year.
